More data isn’t more clarity
Your marketing stack has fourteen tools. Google Analytics 4, HubSpot, Mixpanel, Google Ads, Meta Ads Manager, LinkedIn Campaign Manager, Hotjar, Semrush, Mailchimp, a BI layer in Looker or Tableau, and a handful of spreadsheets stitching it all together. You’re paying roughly $4,200 per month in SaaS subscriptions for analytics alone. Every tool generates reports. Every report contains metrics. And yet when the CEO asks a simple question, “what’s our most efficient channel?”, the room goes quiet, because nobody trusts any single source enough to give a definitive answer.
The problem
The instinct to collect more data comes from a reasonable place. If you can’t understand your marketing performance, it seems logical that you need more information. So you add a heatmap tool. You implement cross-domain tracking. You subscribe to a competitive intelligence platform. You layer a BI tool on top of everything to “unify the data.” Each addition feels responsible. Every tool tells a different story
The organizational damage compounds silently. When data can’t resolve disagreements, teams default to politics. The leader with the most authority picks the narrative. Performance reviews reward people who present data persuasively, not people who present data accurately. The counterintuitive move is to measure less. Start by forcing a conversation that most teams avoid: what are the four or five numbers that, if you could only see those and nothing else, would tell you whether the business is healthy? For most B2B companies, this is some version of qualified pipeline generated, cost per qualified opportunity, conversion rate by stage, and revenue closed. Everything else is a supporting metric that helps explain movement in the primary ones, or it’s noise that should be removed from every recurring report.
Once you’ve established the primary metrics, build a single artifact: one dashboard, one weekly report, one source that presents them with agreed-upon definitions, data sources, and update cadences. This is your operating dashboard. It should fit on a single screen. It should be boring. It should answer the question “how are we doing?” in under thirty seconds.
